Operating module 05

Commerce Intelligence

The layer that decides what to do next — monitoring the account for signals, diagnosing what is behind them, and turning that into a ranked set of actions with an owner against each.

Beat 01 · The problem

Reporting tells you what happened. It rarely tells you what to do

  • Dashboards multiply while the number of decisions taken stays the same
  • A metric moves and nobody can explain which of six causes did it
  • Recommendations arrive as a list with no priority and no owner
  • The same problem is rediscovered every quarter because nothing was logged
  • Reports arrive monthly, but the decisions needed to be made weekly

The expensive failure in marketplace operations is not a bad decision. It is a correct decision made four weeks after it mattered.

Beat 03 · Execution

The operating cycle

  1. Monitor

Sales, margin, spend, rank, inventory and account health are tracked continuously against expected ranges, so a deviation surfaces as a signal rather than as a surprise in next month's report.

  2. Diagnose

A signal is traced to a cause before anything is recommended. A conversion drop caused by a suppressed image and one caused by a competitor price change need entirely different responses.

  3. Recommend and execute

Each diagnosis produces a specific action with an owner, an expected effect and a decision on whether it needs your approval. The specialist teams then execute it.

    Weekly, and on signal
  4. Verify and measure

After execution, the metric that triggered the signal is re-checked. Actions that did not produce the expected effect are recorded as such — which is the only way the next recommendation is better than the last.
